- Von sich auf andere schließen. Nicht wenige Menschen gehen davon aus, dass Vorgesetzte, Kollegen, Mitarbeiter und Kunden genauso behandelt werden wollen wie sie selbst. Eine solche Führungskraft, die zum Beispiel selbstständiges Arbeiten mit viel Verantwortung bevorzugt, wundert sie sich dann darüber, dass einige der Mitarbeiter völlig anders reagieren, etwa indem sie sich darum bemühen, Verantwortung abzugeben und lieber nach Anweisung arbeiten. Ärger darüber und Geringschätzung sind aber keine Lösung dafür, sondern allein ein anderer Führungsstil. Wichtig ist zu erkennen, was die eigenen Stärken und Präferenzen sind und welche die Menschen im eigenen Umfeld haben. Im Idealfall lassen sich daraus Synergien nutzen. Führungskräfte, die ihre Mitarbeiter zu etwas bewegen wollen, sollten sich daher zuerst mit den Interessen und Bedürfnissen der Kollegen beschäftigen – weniger mit den eigenen.
- Aus der Vergangenheit auf die Zukunft schließen. Wenn wir bisher mit bestimmten Verhaltensweisen Erfolg hatten, verstärken wir diese meist und sie können zur Gewohnheit werden. Das heißt aber noch lange nicht, dass diese tatsächlich auch bei neuen Aufgaben funktionieren. Denken Sie nur an das Peter-Prinzip: Nicht wenige Menschen werden aufgrund Ihrer hohen Fachkompetenz befördert und glauben, dass sie damit auch als Führungskraft erfolgreich sein werden. Führungs- und Fachkompetenz müssen sich zwar nicht ausschließen, aber der Schwerpunkt sowie Fokus der Arbeit ändern sich massiv, wenn man auf einmal Mitarbeiter führt. Je höher die Hierarchieebene, desto weniger ist es möglich, sich vollständig inhaltlich einzuarbeiten und alles zu 100 Prozent zu verstehen. Das heißt, es braucht mehr Vertrauen in die Mitarbeiter sowie Delegation. Entscheidungen müssen unter mehr Unsicherheit getroffen werden als zuvor. Sie werden viel mehr Zeit mit Mitarbeitern, Meetings sowie Machtspielen verbringen. Soziale und strategische Kompetenzen werden dann wichtiger als die Fachkompetenz, die allein nicht mehr ausreicht. Umso wichtiger wird es, die Erwartungen des Umfeldes in der neuen Rolle zu erkennen und für sich zu klären, worauf man eingehen kann und will.
- Vom Engagement auf den Erfolg schließen. Jede Stufe auf der Karriereleiter hat ihre eigenen Regeln. Zu Beginn zählt die Fachkompetenz. Mit der Zeit aber geht es nicht mehr nur darum, wer fachlich recht hat, sondern zunehmend darum, wer sich durch eigenen Einfluss, geliehene Macht, starke Netzwerke und mächtige Verbündete, geschickte Positionierung und Insiderwissen durchsetzen kann. Die Entscheidungen werden nun nicht mehr so oft in Meetings gefällt, sondern zum Teil schon im Vorfeld bilateral verhandelt. Dabei ist das inoffizielle Machtgefüge von größerer Bedeutung. Entsprechend wichtig ist es, zu beobachten, wie diese inoffiziellen Spielregeln funktionieren sowie gute Verbündete zu gewinnen. Durch sie erhält man zudem Informationsvorsprünge.
- Vom Ergebnis auf eine rationale Entscheidung schließen. Viele Entscheidungen im Management werden alles andere als rational gefällt. Wechselt beispielsweise die Spitze eines Unternehmens, so wird häufig gleich eine ganze Seilschaft nachgezogen, die die bisherigen Stelleninhaber an den Schlüsselpositionen ablöst. Dabei geht es allerdings nicht darum, wer besser qualifiziert oder erfolgreicher ist, sondern schlicht darum, wem der neue Chef mehr vertraut. Kurzum: Es ist eine überwiegend emotionale Entscheidung. Auch über Bewerber wird oft nach fünf Minuten schon geurteilt, ob sie zum Unternehmen und Team passen oder nicht. Im Anschluss wird dann versucht, diese Entscheidung rational zu begründen, die aber eher intuitiv gefällt wurde. Deshalb sollte man alle Entscheidungen, die gegen einen gefällt werden, bloß nicht persönlich nehmen. Umgekehrt aber auch die eigene Wahl kritisch hinterfragen, auf welchen sachlichen Argumenten sie tatsächlich basiert – und zwar bevor man die Entscheidung trifft.

Immer wieder erstaunlich, dass sogenannte ‘Führungskräfte’ solch triviale Lebensweisheiten offenbar nicht besitzen. Zu Punkt 1) kann man noch ergänzen: Viele verwechseln das gern benutzte Schlagwort ‘Menschenkenntnis’ mit dem schlichten ‘von sich auf andere schließen’ – was es natürlich nicht ist.
ich stelle mir seit langem die frage, wie hoch wohl der prozentsatz der manager ist, bei denen die vielen coachings wirklich nachhaltig bewirken, dass mit gesundem menschenverstand geführt und vor allem entscheidungen getroffen werden. vielmehr hat es den anschein, dass meistensteils die trainings und die vermittelten führungstips reine theorie bleiben und nicht umgesetzt werden. wo sind denn die führungskrise, die in einer krise stärke beweisen. gerade diese fehlen in unserem land.
Nachvollziehbar, konkret und gut geschrieben sollte dieser Artikel Teil eines Regelwerkes für erfolgreiche Manager sein. Ich wäre interessiert daran, welche “kleinen” Irrtümer Führungskräfte nach Wahrnehmung von Frau von Elverfeldt erleben.
